Knowing what capabilities you have and what you need.
Sarah hands in her notice on a Tuesday. By Wednesday, you realise she’s the only person who understands the reconciliation engine — the system that processes 2 million transactions a day and is the beating heart of your fintech platform. By Thursday, you’re in a room with your CTO trying to figure out how long it would take someone else to get up to speed. Nobody knows. There’s no documentation, no second pair of eyes, no plan for this scenario. You had a single point of failure and didn’t even know it until it was too late.
Every engineering leader I’ve spoken to has a version of this story. And almost every one of them says the same thing afterwards: “We should have mapped this.”
The job
Skills and capability mapping is the discipline of knowing — explicitly, not just intuitively — what your team can do, who can do it, and where the gaps are. It’s the difference between having a mental model (“James is good at infrastructure”) and having a structured view that lets you make real decisions about hiring, team composition, risk mitigation, and professional development.
This isn’t an HR exercise. HR skills matrices are typically built for compliance — ticking boxes to show that training budgets are being spent. What you need as an engineering leader is something operational. Something that answers questions like:
- If we lose one person, which systems are at risk?
- We need to build a real-time data pipeline — do we have that capability in-house?
- We’re hiring two engineers next quarter — what skills should we prioritise?
- Which engineers are ready for a step up, and what do they need to get there?
The mental model in your head answers these questions approximately. A structured capability map answers them precisely. And when you’re making decisions that cost six figures — hiring, reorganisation, outsourcing — approximately isn’t good enough.
Why it matters
The cost of not knowing your team’s capabilities shows up in three places.
Hiring decisions are based on vibes. Without a clear picture of what you have and what you need, hiring becomes reactive. Someone leaves, you backfill with a similar profile. A new project starts, you hire for the loudest skill gap. You end up with a team shaped by circumstance rather than strategy. I’ve seen organisations with seven React developers and nobody who can operate a database in production. The hiring was rational at each individual step. The outcome was absurd.
Single points of failure go unmanaged. Every engineering team has them. The person who built the billing system four years ago and is the only one who knows the edge cases. The infrastructure engineer who’s the only person with production access to the legacy environment. The data engineer who’s the only one who can debug the ETL pipeline when it breaks at 3am. You know these people exist. The question is whether you’ve identified them systematically and done something about it — or whether you’re just hoping they don’t leave.
Development conversations are vague. When an engineer asks “how do I get promoted?” or “what should I learn next?”, you should have a clear answer grounded in both their aspirations and the team’s needs. Without a capability map, these conversations drift into generalities. “Keep doing great work” isn’t a development plan. It’s a platitude.
When you get this right, something shifts. Hiring becomes strategic — you’re filling specific capability gaps, not just adding headcount. Risk is visible and manageable. Engineers feel invested in because their development is connected to something concrete. And when the CEO asks “can we build X?”, you can answer with confidence rather than a finger in the wind.
What good looks like
Mature practice:
- A clear, maintained skills matrix that covers both technical skills and domain knowledge
- Single points of failure are identified and have mitigation plans (cross-training, documentation, pairing)
- Hiring priorities are derived from capability gaps, not just workload
- Engineers have development goals linked to specific skills the team needs
- The matrix is reviewed quarterly, not annually
- Team composition decisions (who works on what project) factor in skills development, not just current capability
Struggling practice:
- The engineering leader has a rough sense of who’s good at what, but it’s not written down
- Single points of failure are known informally but not tracked or mitigated
- Hiring decisions are driven by project urgency (“we need another backend developer”)
- Development conversations happen at annual review time and are disconnected from team needs
- When someone leaves, there’s a scramble to figure out what they knew
The difference is about two hours of work per quarter. Not exactly a massive overhead.
The approach
Step 1: Define the skills that matter
Don’t try to catalogue every technology your team has ever touched. That produces a massive spreadsheet nobody maintains. Instead, focus on three categories:
Technical skills: The core technologies and disciplines your team needs to operate. For a typical product engineering team, this might be 15-20 items: your primary languages and frameworks, infrastructure and deployment, data and analytics, security, performance, testing approaches. Be specific enough to be useful (“Kubernetes operations” not just “infrastructure”) but not so specific that you’re listing every library (“React” not “React Query, React Router, React Hook Form”).
Domain knowledge: The business domains and systems your team owns. This is often more critical than technical skills. Knowing Go is transferable. Understanding the reconciliation engine’s edge cases is not. Map the systems and business domains that matter: payments processing, regulatory compliance, customer onboarding, billing, data pipeline, and so on.
Cross-functional skills: Architecture, technical leadership, mentoring, incident management, stakeholder communication. These aren’t always on skills matrices, but they’re often the capabilities you’re most short of.
Step 2: Assess current state
For each person, rate their capability on a simple scale. I’d recommend four levels — anything more granular creates false precision:
- No exposure: Hasn’t worked with this skill/domain
- Learning: Has some exposure, needs guidance
- Competent: Can work independently in this area
- Expert: Go-to person, can teach others and make architectural decisions
Have your engineering managers do the initial assessment, then validate with the individuals. This isn’t a performance review — it’s a capability inventory. Be honest. If someone rates themselves as an expert in Kubernetes but can’t debug a pod scheduling issue without help, they’re competent, not expert. No judgement, just accuracy.
This step takes about an hour per team of six to eight engineers. It’s not a massive undertaking.
Step 3: Identify the risks
With the matrix populated, the patterns jump out immediately:
- Single points of failure: Any skill or domain where only one person is at level 3 or 4. Highlight these in red. These are your biggest risks.
- Capability gaps: Skills or domains where nobody is at level 3 or above. These are areas where you’re either relying on external help or not delivering at all.
- Over-concentration: Multiple experts in one area but gaps elsewhere. This often happens organically — people gravitate toward what they’re good at.
For each single point of failure, you need a mitigation plan. The options are usually:
- Cross-training: Pair the expert with someone else on that system for the next quarter
- Documentation: Have the expert document the critical knowledge (architecture decisions, edge cases, operational runbooks)
- Hiring: If the skill is critical and cross-training isn’t practical, it becomes a hiring priority
Step 4: Connect to hiring priorities
Your capability map should directly inform your hiring plan. When you’re making the case for headcount, “we need another backend developer” is weak. “We have a single point of failure on our payments infrastructure, no in-house ML capability for the fraud detection roadmap, and our Kubernetes expertise won’t survive one resignation” is specific, defensible, and hard to argue with.
Rank your capability gaps by business risk. The highest risk gaps — single points of failure on revenue-critical systems, missing capabilities blocking strategic initiatives — become your top hiring priorities. This is worlds apart from the usual approach of hiring for whatever project is screaming loudest.
Step 5: Drive development conversations
This is where the skills matrix earns its keep with your engineers. Instead of vague development goals, you can have specific conversations:
“The team needs more depth in observability. You’ve expressed interest in infrastructure work. How about you lead the OpenTelemetry rollout next quarter? It gives you hands-on experience in an area the team needs, and it’s a great story for your progression case.”
That’s a development conversation that’s connected to reality. The engineer gets to grow in a direction that matters. The team gets to close a capability gap. Everyone wins.
Step 6: Quarterly review
Once a quarter, review the matrix. Has anyone levelled up? Have new single points of failure emerged? Has a strategic shift created new capability requirements? This takes 30 minutes per team and keeps the data fresh.
Don’t over-engineer the cadence. Quarterly is enough. If you’re updating the matrix monthly, you’re spending more time measuring capability than building it.
The conversations
With your engineers
Trust-building: “I want to map out the team’s skills and domain knowledge — not as a judgement thing, but so we can identify where we need to invest in cross-training and where there are development opportunities for you. I’d like to go through it together and get your perspective on where you’d like to grow.”
Trust-eroding: “HR needs us to fill in a skills matrix. Can you self-assess against these 50 competencies by Friday?”
With your engineering managers
Trust-building: “Let’s map single points of failure across your teams. For each one, I want a plan — cross-training, documentation, or a hiring case. We shouldn’t be one resignation away from a crisis on any critical system.”
Trust-eroding: “Can you rank your engineers by skill level? I need it for the headcount planning spreadsheet.”
With your CTO or VP
Trust-building: “We’ve mapped our capability across the engineering org. We’ve got three critical single points of failure and two capability gaps that will block the H2 roadmap. Here’s my plan to address each one — two are cross-training, one needs a hire, and two are solved by the senior engineer we’re already recruiting.”
Trust-eroding: “We need to hire more people. The team is stretched.”
With HR
Trust-building: “We’ve built a skills matrix focused on the technical and domain capabilities that matter for our engineering teams. It’s driving specific development goals for each engineer. Happy to share the framework if it’s useful for the broader L&D programme.”
Trust-eroding: “The development framework you sent doesn’t really work for engineers. We’ll do our own thing.”
Common failure modes
The 200-row spreadsheet nobody maintains. The most common failure. Someone gets excited, lists every technology in the company’s stack, asks engineers to self-assess on all of them, produces a beautiful colour-coded matrix, and never updates it again. Keep it focused. Fifteen to twenty technical skills, ten to fifteen domain areas, and five to ten cross-functional capabilities. That’s plenty.
Self-assessment without calibration. If you let people self-assess without any moderation, you’ll get wildly inconsistent results. The confident junior rates themselves expert in everything. The humble senior rates themselves competent across the board. Have engineering managers calibrate the assessments, and use consistent definitions for each level.
Ignoring domain knowledge. Most skills matrices focus exclusively on technical skills. But in my experience, domain knowledge is the harder capability to replace. You can hire a strong Go developer in a month. Finding someone who understands your billing system’s edge cases takes a year of on-the-job learning. Domain knowledge single points of failure are usually more dangerous than technical ones.
Using it as a performance management tool. The moment engineers feel that the skills matrix is being used to evaluate their performance or justify compensation decisions, the data becomes unreliable. People will inflate their self-assessments or game the system. Keep it firmly in the realm of capability planning and development. It’s “what can we do as a team” not “how good are you.”
Never acting on the findings. You identified that Dave is the only person who understands the billing reconciliation system. You marked it as a single point of failure. And then… nothing happened. Dave’s still the only one who understands it. The matrix is only valuable if it drives decisions — cross-training assignments, documentation sprints, hiring priorities, development goals. If it’s just a pretty spreadsheet, don’t bother.
Getting started
This week: Pick one team. Spend an hour with the engineering manager identifying the 15-20 technical skills and 10-15 domain areas that matter for that team. Don’t overthink the list — you’ll refine it.
Next week: Do the assessment. The EM rates each person, then validates with the individuals in a quick conversation. Look at the output. Where are the single points of failure? Where are the gaps?
This month: For each single point of failure, agree a mitigation action with the EM. Most will be cross-training — “pair Alice with Dave on the billing system for two hours a week.” A few might be documentation. One or two might become hiring cases.
This quarter: Roll it out across your engineering org. Use the same framework so you can see patterns across teams. Present the findings to your leadership team — the single points of failure and the capability gaps blocking strategic work. This is the kind of structured thinking that builds trust.
Next quarter: Review and update. Connect the findings to your hiring plan and your engineers’ development goals. By this point, the skills matrix has become a planning tool, not a compliance exercise. That’s when it starts paying for itself.
