The impossibility of measuring AI productivity

I wanted a way to tell whether AI was making work better. I ended up arguing with ticket counts, cost accounting and my own assumptions. This is the method I would test, and the long list of reasons to be careful with it.

Buy tokens, rent GPUs, or own the rack?

Open-weight models are now good enough to make self-hosting a financial question rather than a capability one. I modelled four options, an office rack, colocation, rented GPUs and per-token APIs, to find where each one actually wins. The answer turns on utilisation, and it isn't the one the internet keeps giving.

What to know before you start.

How do you link AI spending to business activity?

Use the identities, projects, sessions and delivery records available from connected systems. Preserve the attribution basis so people can inspect which links were measured and which were inferred.

Does recorded session duration equal time saved?

No. Duration shows activity. Time saved needs a comparable baseline and must include the work spent reviewing or correcting the result.
